Kotu Fitness & Recovery
A gym in a surf village that everyone said was a mistake.
Before
A training and recovery space in Hiriketiya, a small surf village on Sri Lanka’s south coast. It had personal training, a sauna, cold plunges, a café and a loyal group of regulars. Online, it looked like every other gym in a beach town: workout clips, smoothie bowls and sunset shots. Videos were stuck at around 800 views, and ads aimed at tourists were costing more every month for fewer sign-ups.
The Insight
“This is for everyone who came to Sri Lanka to switch off, and forgot how to switch back on.”
Said straight to camera by Kasun, the founder, as the opening line.
The script
01Hook
This is for everyone who came to Sri Lanka to switch off, and forgot how to switch back on.
02Setup
I grew up ten minutes from this bay. I left to work as a personal trainer in Dubai, and every time I came home, I saw the same thing: a beautiful village full of cafés and surf schools, and nowhere to train properly or recover.
03Rising action
So I spent eight years of savings building it myself. But for the first six months, the gym was nearly empty. People came here to surf, not to train. So I opened the doors every Sunday at sunrise for a free session on the beach, and every morning at 5am, I filled the cold plunges with ice from the same truck that supplies the fishing harbour.
04Climax
Then the monsoon came, the tourists left, and a hotel in Dubai offered me my old job back. I had to ask myself, ‘Do I go back to a safe salary, or stay and build something this village didn’t know it needed?’ So I said no, and kept the lights on through the empty months.
05Resolution + CTA
This season, the Sunday sessions have 60 people on the sand. My father, who told me a gym in a surf village was a mistake, now has his coffee in our café every morning. My dream is for people to come to Hiriketiya for more than the waves. Will we get there? Follow along to find out.
How Meridian shaped it
- Hook
- The Insight, said straight to camera. Anyone staying long in Hiriketiya thinks “that’s me” in the first second.
- Setup
- Who he is, what’s going on and what’s at risk, in two lines. He’s a local who left and came back. No outsider can say that.
- Rising action
- Real numbers, places and times. You can picture him carrying ice at 5am. No one else has that fish truck.
- Climax
- A real choice with a real cost. Everyone watching knows what he’s giving up.
- Resolution
- His father, who doubted him, now drinks coffee there. “More than the waves” makes you want the next video.
Kotu’s audience was invested. They wanted Kasun to win. When three-month memberships opened for the season, signing up felt like joining something they already belonged to, not just booking a gym.
